Why Your Onboarding Is Bleeding Clients (And How to Fix It)

Most coaches lose clients in the first 72 hours—not because of bad coaching, but because of a messy onboarding process.

You just signed a new client. They’re excited. Then they get a welcome email with three attachments, a Calendly link, and a request to fill out a 12-page questionnaire. By the time they finish, the excitement is gone. They haven’t even started coaching yet, but they’re already overwhelmed.

Onboarding is not paperwork. It’s the first experience of your coaching. If it feels chaotic, they assume your coaching will be chaotic too. The fix isn’t more automation—it’s a clear, linear path. One welcome video. One intake form. One next step. That’s it.

Map your current onboarding on a whiteboard. Count the number of decisions a client has to make. If it’s more than three, simplify. Use a template that pre-fills the logic so you don’t have to think. Your client should feel held, not handed a to-do list.

When you nail onboarding, retention goes up. Clients show up prepared. You spend less time chasing and more time coaching. That’s the real ROI.
