The Onboarding Audit: Find the Three Steps Costing You Clients

Most coaches lose momentum in the first 48 hours after a client signs. Here's a simple audit to find where your process leaks.

The riskiest moment in a coaching relationship isn't the first session — it's the gap between payment and the first real touchpoint. I've audited dozens of coaching businesses, and nearly all of them had at least one step in that window that added delay without adding value: a manual welcome email written from scratch, a scheduling link buried in a PDF, a questionnaire that arrives three days late.

Run this audit. Write down every step between a client paying and their first session. For each step, note how long it takes and who does it. The goal isn't to eliminate steps — it's to find the ones where the client is waiting on you for no reason.

In most audits, three patterns show up. The welcome message is written manually each time. Intake questions live in three different places. And the first session gets scheduled through a back-and-forth that could be a single link. None of these are hard to fix; they're just invisible until you look.

Pick the slowest step and automate or template it this week. One change is enough. When onboarding tightens, clients show up to session one already believing the process works — and that belief carries through the entire engagement.
